It's a battle of "You need me more than I need you". Contracts should be renegotiated, but don't assume you are too big to be replaced. There is always a price that is too high.

They did dirty to Terrence Howard. War Machine is in itself a great character, they could have kept him with proper bargaining and built a War Machine movie later.

For Spider-Man 3, Sony convinced Sam that having Spider-Man fight The New Gobin, Sandman, and Venom would help keep the franchise exciting and fresh. Additionally, Sony was hesitant to handle Tobey Maguire's new contract and salary requests if the series was going to expand to six movies, because after the success of the first three movies, Sony realized Tobey had the leverage to ask for a higher salary of $55 million and a much more flexible schedule, allowing him to take the mornings and evenings off to raise his stepdaughter.

The downfall of the Transformers franchise could have been avoided if Paramount Pictures had agreed to Shia LaBeouf's demand of $55 million for Transformers 4: Age of Extinction. Instead, they chose to save money by casting Mark Wahlberg, which ultimately didn't work out as they had hoped.

If you wonder why Tank, the only other survivor of the Nebuchadnezzar besides the main trio didn't comeback in the Matrix sequels and is killed off screen, this is also the reason.
