Disney’s Living Characters: A Broken Promise

Defunctland | December 15, 2025

So you made a robot stand up and talk… now what? In this over 4-hour journey, Kevin follows the promise of Disney’s Living Character Initiative, a dedicated effort to populate Disney’s theme parks with free-roaming, interactive, mechanical beings. It was touted as the future of theme parks, so how’d it go?

This video is the second in a duology. While it can be viewed in isolation, consider watching the first video, Disney’s Animatronics: A Living History, here:

CORRECTION: In Chapter Eight, I incorrectly state that Chewbacca in Star Wars: Launch Bay is operated via chin strap. I was originally told this by a CM, but I have since been told by others that Chewbacca actually has expression controls similar to the First Order Troopers and Darth Vader. I apologize for this error.

We regret to have a credits omission:

Hey everyone! Thanks for watching this monstrosity of a video. The real broken promise was not the friends we made along the way, but the fact that we had a few credits ommisions, including one of our Patreon Executive Producers, Bill Zanetti, and one of our Patreon tiers were not listed in the end crawl. This was due to an error on my part, and I'm really sorry. Please view them here, and play the credits music as you view them. https://bit.ly/49AMcXl

Also, I am planning on playing Thrillville for this year's charity stream. We will likely simultaneously stream on my Twitch ( https://m.twitch.tv/defunctland/ ) videos and our second channel Defunctland After Dark ( https://www.youtube.com/@DefunctlandAfterDark ). More details to come soon. Looking forward to playing some PS2 and raising some money for a good cause.

Take care and thank you, sincerely, for allowing me to create things.

I'm too broke to crave anything too fancy, but hey, maybe with the AI and robots taking over everything, maybe I'll- nah, they'll just make me more broke. Four hour video essays it is!

i have seen articulated Mickey recently. He was on episodes of Wheel of Fortune for Christmas week when they were giving Disney trip prizes. I doubt he's been at any Disney parks lately though

I worked in interactive autonomous character interaction from the early 2000's to 2018 or so at a large, local to Disney university. Our research was much more sciencey and the theory behind a lot of the interactivity you described, and I was always jealous of the Imagineers. We had a bunch from when they slashed half the staff, but the quality of what they were doing always blew me away. Interactivity, especially voice interactivity, is so hard. I developed several small domain systems focused on uh… current events in central Asia… and training for… people who went to said events, usually not by choice. We did all the tricks, and I even pitched our own RFID tracking and interaction systems (before Magic Band, I swear) but it didn't get funded. The fact all of our subjects wore name tags did help, though.

the living character innitiative seems pretty exhausting from a consumer perspective, not getting away from the attractions because they roam around/along you? seems….yeah idk gimmi some moments of rest between the attractions.

2050: Disney Imagineers open a portal to the world of fiction and bring Mickey Mouse to life. A few months after being introduced to audiences, he's retired due to long waiting lines and replaced with a non-talking Mickey-costumed actor.
Turtle Talk with Crush is still running.

This video shatters the myth that people won’t watch long form content online. This essay was more engaging and thought provoking than any movie or tv show I’ve watched in a while. Well done!

once crush picked me to ask a question. i asked "how old do sea turtles live to be?" his response?
"as long as they live to be"
which now i think is very funny how unhelpful of an answer that was but back then i was convinced he misunderstood my question or something
